The Black Hole Backlog

What is it?

The Product Backlog has become so large, disorganized, and outdated that no one trusts it, it is impossible to manage effectively, and it acts as a sinkhole for ideas that never see the light of day.

Common symptoms (how does it manifest?)

- The Product Backlog is excessively long (hundreds of items).
- Many items are obsolete, duplicated, or irrelevant.
- The PO and team struggle to find or prioritize items.
- Refinement is painful or non-existent.

Impact and consequences (why is it a problem?)

- Loss of transparency and visibility into future work.
- Extreme difficulty in planning and estimation.
- Risk of working on obsolete or low-value items.
- General demotivation when facing an unmanageable list.

Frequent root causes (why does it happen?)

- Fear of deleting items ("what if we need it later?").
- Scribe PO who adds everything without filtering.
- Lack of a clear product strategy to guide prioritization.
- Not dedicating time regularly to backlog refinement and cleaning.
