The Scrum Master is one of the roles within the standard Scrum framework. They are responsible for the effectiveness of the Scrum Team; they achieve this by helping the team and the organization understand and apply Scrum, and by creating the conditions for the team to continuously improve its way of working. They carry out their work using a servant leadership model—serving the team, the Product Owner, and the organization—rather than acting as a hierarchical manager.

Description

The Scrum Master provides the necessary advice and training to the Product Owner and the developers so that the way of working evolves and the team can operate with greater autonomy and effectiveness.

Responsibilities

  • Providing guidance and training to the team to enable self-organization and shared responsibility.
  • Assisting the Product Owner in managing the Product Backlog, clearly articulating objectives, and engaging with stakeholders.
  • Moderating meetings: facilitating Scrum events without participating in content-related decisions. Does not lead the Daily Scrum, which is a meeting for the developers.
  • Resolving impediments that may hinder task execution during a Sprint, and escalating them to the organization when the team is unable to resolve them.
  • Managing group dynamics: identifying conflicts and fostering cohesion and collaboration.
  • Setting up, designing, and continuously improving Scrum practices within the organization; ensuring that the organization and stakeholders adhere to the timeframes and structures defined by Scrum.

In small, stable teams with a well-established level of agility, the responsibilities for operating and improving the framework can be internalized and assumed by the entire team. In such cases, the Scrum Master’s role often evolves toward serving multiple teams or driving organizational transformation. Having a dedicated Scrum Master is more advisable for teams with limited experience, or within large organizations characterized by frequent staff turnover or the regular onboarding of new members.

The Scrum Master in Teams Using AI

The integration of AI expands the Scrum Master’s scope of responsibility. Beyond facilitating collaboration among people, they also facilitate the entire work system—encompassing both humans and AI—including how work is distributed, how it flows, where it is reviewed, and how it is integrated. Specifically:

  • They help the team establish and maintain their AI usage agreements—covering what is delegated, how it is reviewed, what information is provided, how it is made visible, and which tools are used—all within the framework of organizational policies. The decisions belong to the team; the responsibility for the outcome lies with the people who produce and review it.
  • They promote AI literacy across the entire team, preventing knowledge from becoming concentrated in a single expert.
  • They help keep work batches small and ensure that the review process—often a bottleneck in the workflow—is made visible.
  • They remain alert to any unintended consequences of AI usage and bring these topics into the retrospective.
  • They foster psychological safety and support individuals through the process of change.

While some operational tasks associated with the role (such as managing agendas, taking notes, or analyzing metrics) can be supported by AI, other aspects—such as gauging a team’s state, fostering psychological safety, or guiding people through change—cannot. Some organizations use new titles for these functions, such as "flow facilitator," "AI orchestrator," or "agile enabler"; however, none of these have become a standard

Common mistake

Confusing the Scrum Master with the project manager. The Scrum Master does not assign work, does not manage resources, does not decide what gets built, and is not accountable to management for deadlines. When the Scrum Master takes on those responsibilities, the team loses its self-management and Scrum stops working as an agile framework. The Scrum Master is a facilitator and a coach, not a middle manager under another name.
